Every product roadmap in 2024 has an AI section. Maybe it is a recommendation engine, an automated document classifier, a chatbot for customer support, or a predictive analytics module. The question is rarely whether to add AI capabilities – it is whether to build them yourself or buy an off-the-shelf solution.
This is not the same as the traditional build-vs-buy decision for standard software features. AI introduces unique variables: model accuracy degrades over time, training data is a competitive asset, vendor lock-in is more severe when your data flows through a third-party model, and the gap between a demo and production-grade AI is wider than most teams expect. Here is a framework for making this decision with clear eyes.
Map the AI Feature to Your Competitive Landscape
Start with a blunt question: is this AI feature a differentiator or table stakes? The answer determines your entire strategy.
If AI-powered search is a core part of your product’s value proposition – the reason customers choose you over competitors – buying a generic solution means your differentiator is something anyone can replicate by signing the same vendor contract. In this case, building custom gives you a moat. You control the training data, the model architecture, the fine-tuning process, and the iteration speed.
If AI is table stakes – say, a chatbot that answers common customer questions, or a spam filter on user-generated content – building from scratch is almost certainly a waste of engineering resources. A vendor solution that works 90 percent as well as a custom build, deployed in two weeks instead of six months, is the obvious choice.
A practical way to assess this: list your product’s top five selling points as described by your sales team. If the AI feature appears on that list, lean toward building. If it does not, lean toward buying. This is a heuristic, not a rule, but it is right about 80 percent of the time.

Calculate the True Cost of Building

Evaluate Vendor Lock-In and Data Risks
Buying AI features introduces dependencies that are harder to unwind than typical SaaS subscriptions. Three risks deserve explicit evaluation.
Data gravity: The more data you feed into a vendor’s system, the harder it is to leave. If you use a vendor’s recommendation engine for two years, it has learned from millions of user interactions. Switching to a different vendor or building in-house means starting from scratch on that learning. Ask vendors upfront: can you export your trained model? Can you export the processed training data? If the answer is no to both, understand that you are signing up for a long-term relationship.
Model transparency: When a vendor’s AI makes a decision, can you explain why? For internal tools, this might not matter much. For customer-facing features, especially in regulated industries like finance or healthcare, explainability is a compliance requirement. Black-box vendor models that only return a score or classification without supporting evidence may not meet your regulatory obligations.
Pricing trajectory: AI vendor pricing is still volatile. A service that costs $0.01 per API call today might cost $0.05 next year once the vendor finishes their land-and-expand pricing strategy. Build in contractual pricing protections or, at minimum, model what your costs look like at 3x the current per-unit price.

The Hybrid Path: Buy the Foundation, Build the Differentiation
The best approach for most companies is neither pure build nor pure buy. It is a layered strategy.
Use foundation models (GPT-4, Claude, Gemini, Llama) or vendor APIs as the base layer. These handle the heavy lifting of natural language understanding, image recognition, or code generation. You do not need to train a large language model from scratch – the cost would be $5-$50 million and the result would be worse than what is commercially available.
Build your differentiation layer on top. This includes fine-tuning on your proprietary data, building custom evaluation pipelines that measure accuracy against your specific use cases, creating guardrails and post-processing logic that enforce your business rules, and designing the UX that presents AI outputs in a way that is useful for your specific users.
Concrete example: a legal technology company building a contract review feature might use Claude’s API for the underlying language understanding (buy), fine-tune a smaller model on their corpus of 50,000 reviewed contracts for clause-specific extraction (build), and create a custom UI that highlights relevant clauses in context with confidence scores and linked precedents (build). The foundation model vendor handles the general intelligence; the company builds everything that makes the feature specifically useful for contract review.
Decision Matrix: Seven Questions to Answer
Run through these seven questions for any AI feature you are considering:
- Is this feature a core differentiator? If yes, lean build. If no, lean buy.
- Do you have proprietary training data? If yes, building delivers more value because vendors cannot replicate your data advantage.
- Do you have ML engineering talent on staff? If no, the ramp-up cost to build is 6-12 months before you ship anything useful.
- What is your accuracy threshold? If you need 99 percent accuracy in a narrow domain, custom models usually outperform general-purpose vendor solutions. If 90 percent is acceptable, vendor solutions often suffice.
- What are your compliance requirements? Regulated industries often need model explainability, data residency, and audit trails that vendor solutions may not provide.
- What is your timeline? Buying ships in weeks. Building ships in months. If you need the feature for a sales cycle closing next quarter, buy.
- What is your five-year plan for this feature? If you plan to make AI a central part of your product strategy, investing in internal capability now pays compound returns. If it is a one-off feature, buy and move on.
When the Answer Changes Over Time
The build-vs-buy decision is not permanent. The smartest teams treat it as a spectrum and move along it as their needs evolve.
A common and effective pattern: buy a vendor solution to validate demand. If customers use the feature heavily and it becomes a competitive advantage, invest in a custom build to replace the vendor dependency. This approach lets you validate the market with minimal investment, learn from real usage patterns before committing engineering resources, and build version two informed by actual user behavior rather than assumptions.
The reverse also happens. A team builds a custom ML pipeline, realizes the maintenance burden is unsustainable for a feature that is not core to the product, and migrates to a vendor solution. This is not a failure – it is smart resource allocation.
The build-vs-buy decision for AI features is higher stakes than for traditional software because the switching costs are steeper and the expertise requirements are more specialized. But the framework is the same as any good product decision: start with what matters to your customers, be honest about your capabilities, and choose the path that lets you iterate fastest on the things that differentiate your product.
