Customer success has evolved from a support function into a strategic discipline that directly drives revenue. Yet most companies manage customer success with a patchwork of spreadsheets, CRM notes, and tribal knowledge that cannot scale.

Start by identifying the leading indicators of churn and expansion for your specific business. These vary significantly by product and customer segment, but common signal categories include:
Product usage: login frequency, feature adoption breadth, depth of engagement with core workflows, and usage trends (increasing, stable, or declining). A customer whose weekly active users dropped from 45 to 12 over 60 days is signaling risk regardless of what they say in quarterly business reviews.
Support interactions: ticket volume, ticket severity, time-to-resolution satisfaction, and escalation frequency. A spike in support tickets, especially around core functionality, often precedes churn. Conversely, a customer who stops submitting tickets entirely may have disengaged rather than found satisfaction.
Relationship signals: NPS or CSAT scores, executive sponsor engagement, meeting attendance, and response time to CSM outreach. A customer whose executive sponsor leaves the company is at significantly elevated risk.
Commercial signals: contract renewal date proximity, payment timeliness, usage relative to contracted tier, and expansion conversation status.
Weight these signals using historical data. Analyze your churned customers from the past two years and identify which signals were present three to six months before churn. If declining product usage was present in 80% of churned accounts but support ticket spikes were present in only 30%, weight usage accordingly.
Express the health score on a simple scale: green (healthy, likely to renew), yellow (at risk, needs attention), red (critical, likely to churn). Resist the temptation to use a 100-point scale; CSMs need to triage their book of business quickly, and a three-tier system with clear thresholds enables that. Under the hood, the score can be a continuous value (0 to 100) that maps to the three tiers, allowing you to rank customers within each tier.

Building the Customer 360 View
CSMs need a single screen that gives them complete context on any account in under 30 seconds. This is the customer 360 view, and it is the most used interface in the platform.
The 360 view should surface at minimum: the health score with trend direction, contract details (value, renewal date, tier), key contacts with engagement recency, product usage metrics with trends, open support tickets with severity, recent CSM activities and notes, and the customer’s lifecycle stage.
Build this view by integrating data from multiple source systems. Product usage data comes from your application’s event stream or analytics platform. Support data comes from Zendesk, Intercom, or your help desk tool. Commercial data comes from your CRM (Salesforce, HubSpot) and billing system (Stripe, Chargebee). Relationship data comes from email (calendar meeting history, email response patterns) and your CSM’s activity logs.
The integration architecture should use an event-driven approach. Set up webhooks or polling integrations from each source system that push events into a central customer data store. Process events through a transformation layer that normalizes data formats and maps to your unified customer model. Store the processed data in a database optimized for the 360 view’s read patterns: a materialized view or denormalized table that can render the full customer context in a single query.
Avoid building the 360 view as a real-time aggregation across multiple APIs. The latency of fanning out to five or six services, waiting for all responses, and assembling the view makes the interface sluggish. Pre-compute and cache the 360 view, updating it asynchronously as new events arrive. Staleness of 5 to 15 minutes is acceptable for all but the most time-sensitive signals.
Proactive Intervention Playbooks
The real value of a customer success platform is not displaying data; it is triggering action before problems become unrecoverable. Automated playbooks codify your team’s best practices into repeatable workflows.
A playbook is a set of conditions, actions, and escalation rules. For example: “When a customer’s health score drops from green to yellow AND their contract renewal is within 90 days, create a task for the CSM to schedule an executive business review within 5 business days. If the task is not completed within 5 days, escalate to the CS director.”
Design playbooks for the full customer lifecycle:
Onboarding playbook: triggered when a new customer signs the contract. Defines the sequence of onboarding activities (kickoff call, technical setup, training sessions, first value milestone), assigns tasks to the CSM and the customer, and tracks completion against target timelines. Flag accounts where onboarding is stalling (setup not completed after 2 weeks, training sessions not scheduled after 3 weeks).
Adoption playbook: triggered when onboarding completes. Monitors feature adoption against expected milestones. If a customer has not used a key feature after 30 days, prompt the CSM to offer targeted training. If usage of a secondary feature is high, suggest the CSM explore whether the customer would benefit from an add-on product.
Renewal playbook: triggered 120 days before contract renewal. Defines the renewal preparation sequence: usage review, ROI summary generation, renewal proposal creation, and negotiation tracking. Automate the generation of a usage report that shows the customer’s key metrics and value realized during the contract period.
At-risk playbook: triggered when the health score turns red. Defines an escalation sequence: immediate CSM outreach, executive sponsor engagement within 48 hours, custom save plan creation, and weekly monitoring until the health score improves.
Expansion playbook: triggered when usage exceeds contracted tier by 20% or more, or when the customer consistently uses features available in a higher tier. Prompt the CSM to initiate an expansion conversation with a tailored proposal.

Analytics and Reporting
Leadership needs portfolio-level visibility, not just account-level detail. The analytics layer of a customer success platform should answer three questions: how healthy is our customer base, where should we invest CSM effort, and what is working.
Build a portfolio health dashboard that shows the distribution of accounts across health tiers (green, yellow, red), trended over time. A gradual shift from green to yellow across the portfolio signals a systemic issue (product quality, support responsiveness, market competition) rather than an account-specific problem. Segment the dashboard by customer tier (enterprise, mid-market, SMB), industry, CSM, and cohort (signup quarter).
Churn prediction analytics go beyond the health score to model churn probability with a specific dollar amount at risk. Aggregate the expected churn risk across the portfolio to forecast net retention rate. This forecast should be updated weekly and reviewed in leadership meetings alongside the revenue forecast.
CSM performance analytics should track leading indicators (task completion rate, average response time to health score changes, playbook adherence) and lagging indicators (net retention rate for their book of business, expansion revenue generated, NPS of their accounts). Be careful not to create perverse incentives: if CSMs are judged solely on retention rate, they may avoid taking on at-risk accounts.
Build cohort analysis to evaluate the effectiveness of your customer success programs over time. Compare the retention and expansion rates of customers who went through your new onboarding program versus the old one. Compare accounts where the at-risk playbook was executed versus accounts where it was not (controlling for initial health score). This data justifies continued investment in customer success and identifies which programs deserve more resources.
Technical Architecture Considerations
A customer success platform sits at the intersection of multiple data sources and serves a user base (CSMs) that demands fast, reliable access during business hours.
For the data pipeline, use a combination of real-time event processing (for health score updates and playbook triggers) and batch processing (for analytics and reporting). Apache Kafka or a managed equivalent (AWS EventBridge, Google Pub/Sub) handles the event stream. A lightweight stream processor (a Node.js or Python service consuming from the event bus) updates the customer data store and evaluates playbook trigger conditions.
The customer data store should be a relational database (PostgreSQL) with a schema designed around the customer entity. Use JSONB columns for flexible attributes that vary by customer segment (enterprise customers might have fields that SMB customers do not). Index on health_score, renewal_date, csm_id, and lifecycle_stage, as these are the primary filtering dimensions for the CSM workbench.
Build the CSM-facing application as a web app with responsive design. CSMs work from laptops and occasionally from tablets during customer meetings. The interface should prioritize information density (many accounts to manage) with drill-down capability (deep context when needed). Use a component library like Radix or shadcn/ui that provides accessible, keyboard-navigable components out of the box.
Notification and task management should integrate with the tools CSMs already use. Send task notifications to Slack, create follow-up tasks in the CSM’s calendar, and log activities back to Salesforce. The platform should fit into the CSM’s existing workflow, not require them to check another tool.
Plan for scale based on your customer count and event volume. A company with 500 customers generates manageable data volumes (thousands of events per day). A company with 50,000 customers generates millions of events per day and requires more careful attention to database performance, event processing throughput, and health score computation efficiency.
