You have a validated idea, maybe some seed funding or bootstrapped revenue, and you need someone to build the thing. This is one of the most consequential decisions you will make as a founder, and the information asymmetry works against you. You are hiring for a role you cannot fully evaluate because you do not have the technical background to assess it. That is not a reason to avoid making the hire. It is a reason to be methodical about it.

The wrong first developer costs you 6-12 months of wasted time, $80,000-150,000 in salary and opportunity cost, and potentially a codebase that the next developer will want to throw away entirely. The right first developer becomes the technical backbone of your company for years. Here is how to find them.

Define the Role Before You Write the Job Post

“I need a developer” is not a role definition. Before you talk to anyone, answer these questions:

What are you building? A mobile app, a web application, a data pipeline, a hardware integration? The technology stack depends on the product, and the stack determines what skills you need. A React Native mobile developer and a Python data engineer are about as interchangeable as a plumber and an electrician.

What stage is the product in? If you have nothing built, you need a generalist who can make architectural decisions, set up infrastructure, and write code across the full stack. If you have an MVP built by an agency or freelancer, you might need someone who can refactor and extend existing code. These require different skill sets and temperaments.

Full-time, part-time, or contract? For your first developer, full-time is almost always the right answer if you can afford it. Part-time developers have divided attention. Contractors optimize for deliverables, not for long-term code quality. If budget is a constraint, consider a full-time developer at a lower salary with meaningful equity rather than a part-time senior engineer.

What is your budget? In 2024, a competent full-stack developer in the US costs $90,000-160,000 depending on market and experience level. Remote developers from Latin America or Eastern Europe cost $40,000-80,000. Offshore developers from South Asia cost $25,000-50,000. These are salary ranges for full-time employment or equivalent contract rates. Be honest about what you can pay and target the talent pool that matches.

A clear role definition might look like this: “Full-time full-stack developer to build a B2B SaaS web application from scratch. Technology stack likely React and Node.js with PostgreSQL. Must be able to make infrastructure decisions, set up CI/CD, and write production code. Remote, US time zone overlap of at least 5 hours. Budget: $100,000-130,000 plus 0.5-1.5% equity.”

Where to Find Candidates Who Are Actually Good

The best developers are rarely actively job hunting. They are employed, busy, and not scrolling LinkedIn job boards. Reaching them requires going where they already spend time.

Referrals from technical advisors. If you do not have a technical advisor, get one before you start hiring. Offer a small equity grant (0.1-0.25%) or a monthly advisory fee ($500-2,000) to a senior engineer you trust. Their primary value is not technical advice; it is their network. Ask them to introduce you to three developers they would want to work with. These warm introductions have a dramatically higher hit rate than cold outreach.

Developer communities. Niche communities produce better candidates than broad platforms. If you are building with React, post in the Reactiflux Discord (200,000+ members). If you need a Rails developer, post in the Ruby on Rails Link Slack. If your product is in a specific vertical, find the developer communities in that space. Write a genuine, specific post about what you are building and why it matters. Developers respond to interesting problems more than competitive compensation.

GitHub and open source. Search for developers who contribute to libraries related to your technology stack. Someone who maintains a popular open source package or consistently contributes quality pull requests to relevant projects demonstrates both technical skill and initiative. Reach out directly with a personalized message referencing their work.

Platforms as a last resort. Toptal, Gun.io, and Arc have pre-vetted developer pools. They charge a premium (typically 15-25% on top of the developer’s rate) but save time on initial screening. Use these when you have exhausted personal networks and community channels, not as a first choice.

Avoid posting on generic job boards without a technical screening process. You will receive hundreds of applications, 90% from candidates who cannot do the job, and without technical expertise you cannot tell the difference from resumes alone.

How to Evaluate Technical Skills When You Are Not Technical

This is where most non-technical founders stumble. You cannot assess code quality, architectural judgment, or technical depth directly. But you can set up a process that surfaces this information.

Paid take-home project. Design a small project that mirrors the type of work the developer will do (build a simple feature, design a database schema, create an API endpoint). Pay candidates $300-500 for 4-6 hours of work. This respects their time and gives you a tangible artifact to evaluate. Have your technical advisor review the submission.

What your advisor should look for: code organization and readability, appropriate use of error handling, sensible database design, presence of tests, clear commit history, and a README that explains decisions. These indicators of professionalism matter more than whether the code compiles perfectly.

System design conversation. Ask the candidate to explain how they would architect your product at a high level. You do not need to understand every technical term to evaluate this conversation. Listen for: Do they ask clarifying questions about requirements, or do they jump straight to solutions? Do they discuss trade-offs, or do they present one approach as obviously correct? Do they mention scalability concerns, security considerations, and deployment strategy?

A strong candidate will say things like: “It depends on expected traffic. If you have under 10,000 users, a simple monolith on a single server is fine. If you need to scale beyond that, we should consider separating these services.” A weak candidate will propose over-engineered solutions without understanding your actual needs.

Reference checks that actually reveal something. Do not ask references if the candidate is “good.” Ask specific questions: “Can you describe a time this person disagreed with a technical decision? How did they handle it?” and “If you were starting a new project tomorrow and could pick any developer, would you pick this person? Why or why not?” and “What type of work does this person struggle with?”

Structuring Compensation and Equity Fairly

Your first developer is taking a real risk joining an early-stage company. Compensation should reflect that.

Salary. Pay as close to market rate as you can afford. A 10-20% discount to market is reasonable if accompanied by meaningful equity. A 50% discount signals that you do not value engineering and will attract only candidates with no other options.

Equity. For your first developer (employee number one or two), 1-3% equity is standard with a four-year vesting schedule and a one-year cliff. If the developer is serving as a de facto CTO (making architectural decisions, planning technical roadmap, eventually hiring other engineers), 2-4% is appropriate. Use a standard equity agreement. Do not invent creative compensation structures that seem clever but create tax complications or misaligned incentives.

Vesting mechanics. The one-year cliff exists to protect you. If the hire does not work out in the first year, they leave with zero equity. After the cliff, equity vests monthly over the remaining three years. This is industry standard and candidates will expect it.

Benefits and environment. Many early-stage companies cannot match big-tech benefits packages. Compensate with things that cost you little but matter to developers: flexible hours, async-first communication, choice of equipment, conference budget, and genuine autonomy over technical decisions. A developer who gets to choose the technology stack and make architectural decisions without micromanagement will often accept $15,000-20,000 less in salary for that freedom.

Setting Your First Developer Up for Success

Hiring well is half the battle. The other half is creating conditions where your new developer can do their best work.

Write down your product requirements. Before they write a line of code, document what you are building, who it is for, and what the first milestone looks like. This does not need to be a 50-page specification. A 3-5 page document with user stories, prioritized features, and rough wireframes gives a developer enough to start making good technical decisions.

Agree on communication cadence. A 30-minute daily standup and a 60-minute weekly planning session is a good starting rhythm. The daily standup keeps you informed without being intrusive. The weekly planning session is where you align on priorities, review progress, and adjust scope.

Trust their technical judgment. You hired them because they know things you do not. When they say “we should spend a week setting up automated testing before building new features,” that is not a delay. It is an investment that prevents bugs, reduces future development time, and makes the codebase maintainable. Push back on timelines when necessary, but do not second-guess technical approaches unless you have specific evidence of a problem.

Plan for the second hire. Your first developer should be someone who can eventually lead a small team. Within 6-12 months, if the product gains traction, you will need a second engineer. Your first developer will play a key role in that hiring process, defining technical requirements, conducting interviews, and onboarding new team members. Evaluate candidates partly on their ability and willingness to grow into a leadership role.

Red Flags That Should Stop the Hiring Process

Watch for these signals that a candidate is not the right fit, regardless of their technical skill.

They cannot explain technical concepts in plain language. Your first developer will spend significant time communicating with you, with customers, and eventually with investors. If they cannot simplify a technical topic for a non-technical audience, collaboration will be painful.

They dismiss your product vision or business model. Healthy skepticism is good. Condescension is not. A developer who rolls their eyes at your market assumptions will not be a committed team member.

They want to use cutting-edge technology for its own sake. Your first developer should choose boring, proven technology that gets the product to market quickly. If they are more excited about trying a new framework than solving your customers’ problems, they are optimizing for their resume, not your company.

They cannot provide references from people they have worked with directly. Not managers exclusively, but peers and collaborators. A developer who has burned bridges with every previous team is a risk you should not take as an early-stage company.
