Open source software powers the modern technology stack. Linux runs the majority of servers on the internet. PostgreSQL and MySQL store the world’s data. React, Vue, and Angular build the interfaces users interact with daily. Kubernetes orchestrates containerized applications at companies of every size. The question is no longer whether businesses should use open source, because they already do, whether they realize it or not. The real questions are strategic: how to use open source intentionally, how to evaluate the risks, and when contributing to or releasing open source creates competitive advantage.

The Strategic Value of Building on Open Source

Using open source components as the foundation of your software reduces development cost, accelerates time to market, and gives you access to technology that no single company could build alone. PostgreSQL, for example, represents tens of thousands of person-years of development effort. Building a relational database from scratch would cost hundreds of millions of dollars. By using PostgreSQL, you get the benefit of that investment at zero license cost.

But cost savings are the least interesting strategic benefit. Open source provides three advantages that proprietary alternatives cannot match.

First, open source eliminates vendor lock-in at the infrastructure level. If you build on PostgreSQL and your hosting provider becomes unreliable or expensive, you migrate to a different provider running the same database. Your schemas, queries, and application code transfer without modification. If you build on a proprietary database, you are locked to that vendor’s pricing, roadmap, and business viability. The switching cost becomes a strategic liability that gives the vendor leverage over you.

Second, open source provides transparency that enables deeper technical decision-making. When your application behaves unexpectedly, you can read the source code of the library or framework to understand exactly what is happening. You can trace a bug to the specific line in an open source dependency, submit a fix, and have it merged for the benefit of every user. With proprietary software, you file a support ticket and wait.

Third, open source attracts engineering talent. Developers prefer working with open source technologies because the skills they build are portable. A developer who becomes an expert in Kubernetes carries that expertise to any future employer. A developer who becomes an expert in a proprietary orchestration platform carries expertise that is only valuable to customers of that specific vendor. Companies that use open source technology stacks have a structural advantage in recruiting.

Evaluating Open Source Projects for Production Use

Not all open source projects are suitable for production use. The license is free, but the total cost of adoption includes integration effort, maintenance burden, and risk exposure. A disciplined evaluation process prevents painful surprises.

Start with the license. Permissive licenses like MIT and Apache 2.0 allow you to use, modify, and distribute the software with minimal restrictions. Copyleft licenses like GPL require that derivative works also be released under the same license, which can have implications if you distribute software to users (though it generally does not affect SaaS applications that run on servers). The newer source-available licenses like SSPL and BSL restrict certain uses, typically preventing cloud providers from offering the software as a managed service. Understand what the license permits and what it restricts before adopting a project.

Evaluate project health through quantitative signals. GitHub stars are a vanity metric; look instead at commit frequency (is the project actively maintained?), issue response time (do maintainers engage with bug reports?), release cadence (are there regular, versioned releases?), and contributor diversity (is the project dependent on a single person or backed by multiple contributors and organizations?).

A project maintained by a single developer is a key-person risk. If that developer loses interest, changes careers, or becomes unavailable, the project stagnates. Projects with multiple active maintainers and corporate backing (like contributions from multiple companies) are more resilient.

Examine the dependency tree. A library that itself depends on 200 transitive dependencies introduces 200 potential points of failure, security vulnerabilities, and version conflicts. Tools like npm audit, pip-audit, and Snyk scan dependency trees for known vulnerabilities. Run these scans before adopting a new dependency and on a recurring schedule after adoption.

Check for backward compatibility commitments. Projects that follow semantic versioning and publish migration guides for major version changes are signaling that they respect the upgrade experience. Projects that introduce breaking changes in minor versions or provide no migration path are signaling that they prioritize their own velocity over user stability.

Contributing to Open Source as a Business Strategy

Contributing to open source projects that your business depends on is not charity. It is strategic investment in the infrastructure your company runs on.

Bug fixes and patches are the most straightforward contributions. When your team discovers a bug in an open source dependency, fixing it upstream benefits everyone, including you. The alternative is maintaining a private fork with the patch applied, which creates ongoing maintenance burden as the upstream project evolves. Every patch you maintain privately is a patch you have to re-apply and re-test on every upstream update.

Feature contributions that align with your needs and the project’s roadmap can accelerate the development of capabilities you would otherwise have to build yourself. If you need a specific authentication flow in an open source framework, contributing that flow upstream means it gets maintained by the community, tested by other users, and improved over time. Building it as a private extension means you maintain it alone.

Contributing also builds your company’s technical reputation. Engineers talk to each other. A company known for quality open source contributions attracts quality engineers. The contribution does not need to be a major framework or library. Well-written bug reports, documentation improvements, and small patches all demonstrate engineering competence and community engagement.

Some companies release internal tools as open source projects. This strategy works when the tool solves a problem that is not your core competitive advantage. Stripe open-sourced Sorbet (a Ruby type checker) because Stripe’s competitive advantage is payments infrastructure, not Ruby tooling. By open-sourcing Sorbet, they attracted external contributors who improved the tool, recruited engineers who wanted to work on it, and earned goodwill in the Ruby community.

Managing Open Source Risk in Production

Open source risk management is an ongoing operational practice, not a one-time evaluation.

Maintain a software bill of materials that catalogs every open source component in your application, its version, its license, and its known vulnerabilities. Tools like Syft, CycloneDX, and GitHub’s dependency graph automate this inventory. When a critical vulnerability is disclosed, like Log4Shell in December 2021, you need to know within minutes whether your application is affected. Without a current SBOM, you are searching through code repositories manually while the vulnerability is being actively exploited.

Pin dependency versions and update deliberately. Automated dependency update tools like Dependabot and Renovate create pull requests when new versions are available. Review these updates before merging: read the changelog, check for breaking changes, and run your test suite. Do not auto-merge dependency updates without review, but also do not ignore them. An outdated dependency is a growing vulnerability.

Have a forking strategy for critical dependencies. If an open source project you depend on is abandoned, relicensed, or taken in a direction incompatible with your needs, you need the ability to fork it and maintain your own version. This is a last resort, not a routine practice, but knowing you can do it reduces the existential risk of depending on external projects.

Monitor license changes. Several high-profile open source projects have changed their licenses in recent years, typically from permissive licenses to more restrictive source-available licenses. Redis, Elasticsearch, MongoDB, and Terraform all made license changes that affected how users could deploy and operate the software. Subscribe to release announcements for critical dependencies so you are not surprised by a license change after you have built your infrastructure on a project.

The Open Core and Source-Available Landscape

A growing number of companies use open source as a go-to-market strategy while building proprietary features on top. This “open core” model releases the core product under an open source license while keeping enterprise features like SSO integration, audit logging, advanced analytics, and priority support behind a commercial license.

As a consumer of open core products, understand where the boundary is between open and commercial. If the feature you need today is in the open core, great. But if the feature you will need in six months is behind the commercial license, factor that cost into your evaluation. The “free” open source project may end up costing more than a commercial alternative once you need the premium features.

The source-available movement (licenses like BSL and SSPL) represents a middle ground where the source code is visible and modifiable but certain uses (typically offering it as a managed service) are restricted. For most businesses that are using the software internally rather than reselling it, source-available licenses function identically to open source. But read the license carefully, because the restrictions may be broader than you expect.
