The transition from a services business to a product business is one of the most common ambitions in the software industry — and one of the most frequently botched. The appeal is obvious: services revenue scales linearly with headcount, while product revenue can scale exponentially. A consulting firm that bills 10 engineers at $200/hour earns $4 million per year. A product with 1,000 customers paying $500/month earns $6 million per year with a team of 10 and margins three times higher. The math is seductive.
But the math obscures the difficulty of the transition. Services and product businesses require different organizational structures, different skill sets, different capital allocation strategies, and different relationships with customers. Companies that underestimate these differences typically end up with a mediocre product that cannot compete with focused product companies, while simultaneously neglecting the services business that was funding the entire effort.
This post is a practical guide for services companies — agencies, consultancies, and custom software firms — that want to build a product without destroying what they have already built.
Identifying Your Product Opportunity
The best product opportunities for services companies come from a specific pattern: you have solved the same problem for multiple clients, and the solution has a common core.
Examine your last 20 client projects. Look for repeated patterns:
Repeated domains. If six of your clients are in property management, you have domain expertise that product-only companies lack. You understand the workflows, the pain points, the regulatory requirements, and the language. This expertise is a durable competitive advantage.
Repeated architectures. If you have built the same multi-tenant SaaS chassis three times — authentication, authorization, billing, admin dashboard — you have a platform waiting to be extracted. The internal tools you have built to accelerate client work are often product embryos.
Repeated frustrations. If your clients consistently complain about the same category of tool (“every CRM we have tried is terrible for our industry”), they are describing a market gap. The specificity of the complaint matters. “CRMs are bad” is too broad. “No CRM handles the unique scheduling and inspection requirements of commercial property management” is a product opportunity.
The critical filter is willingness to pay. Services clients who say “I wish this existed” are expressing a preference, not a commitment. Before investing in a product, validate willingness to pay through concrete actions: “Would you pay $500/month for this? Would you sign a letter of intent? Would you pre-pay for a year of access at a discount?” Pre-sales, not surveys, validate product-market fit.

The Funding Model: Services as Your Venture Capital
The single greatest advantage a services company has over a startup is cash flow. You do not need venture capital. Your services revenue is your venture capital. But you must allocate it deliberately.
The dedicated team model. Carve out a small, dedicated product team — ideally two to four people — and fund them from services revenue. This team works exclusively on the product. They are not “available for client work when things are slow.” The moment you put product developers on client projects to hit a quarterly revenue target, the product loses momentum and the team loses focus.
The 80/20 trap. Many services companies try to have everyone spend “20% of their time” on the product. This almost never works. Context-switching between client work and product work is expensive. Twenty percent of a week is one day, and that day is inevitably consumed by client-work overflow, meetings, and the psychological cost of task-switching. A dedicated team of two people working full-time on the product will outproduce ten people each spending 20% of their time.
Capital allocation discipline. Set a monthly budget for the product — including the loaded cost of the dedicated team, infrastructure, and any third-party services. Track it as a separate cost center. Review it monthly against product milestones and revenue (or pre-revenue metrics like user signups and engagement). If the product is not hitting milestones, diagnose why before increasing the budget. More money does not fix unclear product direction or poor execution.
The runway calculation. How long can your services business sustain the product investment before you need the product to be self-funding? Be honest about this number. If your services business has 15% net margins and you are allocating 10% of revenue to the product, your effective margin drops to 5%, which leaves very little buffer for a bad quarter. Most services-to-product transitions require 18-24 months before the product generates meaningful revenue. Can your services business fund that without strain?
Building the Product Without Alienating Services Clients
The relationship between services revenue and product development creates a specific tension: your best product insights come from client work, but your clients may not want to be beta testers for your product, and they definitely do not want to feel that their custom project is a thinly-veiled R&D effort for your product.
Transparent boundaries. If a client engagement produces code or designs that will inform the product, be upfront about it. Many clients are comfortable with this — they benefit from a better-tested, more mature codebase. But they need to know, and IP ownership must be contractually clear. The cleanest arrangement: the client owns their custom implementation, and you own the generalized, non-client-specific patterns and frameworks that emerged from the work.
The “extract, don’t embed” approach. Do not try to run the product inside client projects. Instead, build client solutions using your standard approach, and then extract generalizable components into the product codebase afterward. The extraction process forces you to remove client-specific assumptions, which produces better product code. Going the other direction — embedding a product prototype in a client project — creates coupling that makes both the client project and the product harder to evolve.
Pilot programs with willing clients. Some clients will genuinely want to use your product. Structure these as formal pilot agreements with clear expectations: the product is early-stage, there will be bugs, feedback is expected and valued, and the pilot pricing reflects the product’s maturity. Formality matters because it sets expectations. An informal “hey, try this thing we built” arrangement leads to frustration when the product does not meet production expectations.

Organizational Design for Dual Operations
Running services and product simultaneously requires organizational clarity about who does what.
Separate reporting lines. The product team should report to a product leader (even if that is a senior engineer wearing the product hat in the early days), not to the services delivery manager. When the product team reports to services leadership, product priorities will always lose to client deadlines. This is not because services leaders are wrong to prioritize revenue — it is because their job is to prioritize revenue, and a pre-revenue product will always lose that contest.
Separate metrics. Services is measured on utilization, project margin, client satisfaction, and on-time delivery. Product is measured on user acquisition, activation rate, retention, and revenue growth. If you measure the product team on services metrics, they will optimize for services outcomes. Define product-specific KPIs from day one and review them in dedicated product reviews, separate from services business reviews.
Knowledge transfer rituals. The services team accumulates domain knowledge from every client engagement. The product team needs this knowledge. Establish regular (biweekly or monthly) knowledge-transfer sessions where services team members share patterns, frustrations, and insights from recent client work. This cross-pollination is the primary advantage of building a product within a services company — do not let organizational boundaries prevent it.
Career paths. Some services engineers will want to move to the product team. This is healthy — they bring domain expertise and client empathy. But the transition should be deliberate, not gradual. A full-time move with a new set of responsibilities and expectations, not a slow drift of “spending more time on product.”
Pricing and Positioning
Services companies transitioning to product face a specific pricing challenge: services have trained you to think in terms of custom, high-touch, high-price engagements. Product requires thinking in terms of standardized, scalable, lower-unit-price offerings.
Do not price like a services company. Your instinct will be to price the product based on the cost of building the equivalent as a custom project. “We would charge $150K to build this as a custom solution, so the product should be $10K/month.” This pricing anchors to your cost, not the customer’s value or the market’s norms. Research competitor pricing, understand what customers pay for adjacent tools, and price accordingly.
Do not give the product away to services clients. It is tempting to bundle product access as a perk of a services engagement. Resist this. Free product usage generates no revenue signal and no price-sensitivity data. Services clients should pay for the product, even at a discounted rate, because paying customers behave differently from free users — they provide better feedback, report bugs more urgently, and validate that the product provides standalone value.
Start with annual contracts. Monthly pricing is standard for mature products but creates cash-flow volatility for early-stage products. Annual contracts provide upfront cash (which partially funds continued development) and reduce churn by increasing switching costs. Offer a meaningful discount (15-20%) for annual prepayment.
Position the product against the problem, not against competitors. Your product should be positioned as the solution to a specific problem you understand deeply from your services work, not as “a cheaper alternative to Competitor X.” Domain expertise is your positioning advantage. “The property management platform built by people who have built custom property management systems for a decade” is a positioning statement that no product-only competitor can match.
Knowing When to Commit — or Retreat
Not every services-to-product transition succeeds. Define decision points in advance:
At 6 months: Do you have at least 5 paying customers (or committed pilot users with signed agreements)? If not, revisit the product direction. The market signal is weak.
At 12 months: Is monthly recurring revenue growing month-over-month? Is retention above 80%? If not, the product may be solving the wrong problem or solving the right problem inadequately.
At 18 months: Is the product on a trajectory to cover its own costs within the next 12 months? If not, you need either a strategic pivot (different market, different pricing, different feature set) or a deliberate decision to shut down the product effort and redirect resources to services.
The willingness to retreat is as important as the courage to invest. A failed product attempt that is shut down cleanly preserves the services business. A failed product attempt that drags on for years, consuming resources and management attention, can damage the services business irreparably.
