Since founding The Proper Motion Company in 2022, we have built custom software for more than 50 companies across industries including real estate, healthcare, logistics, fintech, and professional services. Some projects were greenfield builds for pre-revenue startups. Others were complex modernization efforts for established businesses running decade-old systems. The companies ranged from two-person founding teams to organizations with 500 employees.
No two projects were identical, but the patterns of success and failure repeated themselves with striking consistency. The technical problems were rarely the hard part. The hard part was communication, scope, timing, and the human dynamics that surround every software project. Here are the most important lessons we have internalized, organized not by technical topic but by the recurring situations where projects succeed or go off the rails.
The Specification Paradox: Too Little and Too Much Both Fail
The most common project failure mode is not bad code. It is building the wrong thing. And the root cause is almost always a specification that was either too vague or too rigid.
Too little specification means the development team fills in gaps with assumptions. A brief like “build us a CRM” leaves hundreds of decisions to the engineering team: What fields does a contact record have? What is the sales pipeline structure? How are permissions modeled? What does the dashboard show? Engineers are excellent at making technical decisions but terrible at making business decisions on behalf of a company they do not run. Every assumption is a coin flip, and with 200 coin flips, the product that emerges will diverge significantly from what the founder had in mind.
Too much specification creates a different problem. A 90-page requirements document with wireframes for every screen and business rules for every edge case takes 2-3 months to write, is outdated by the time development starts, and creates a false sense of completeness that discourages the iterative discovery that every project needs. Teams that follow detailed specifications religiously often build exactly what was specified, which turns out to be wrong because the founders learned something new about their market three weeks into development.
What actually works is a specification that is precise about outcomes and flexible about implementation. “Users should be able to see all deals in their pipeline, sorted by expected close date, and update the stage of any deal in two clicks or fewer.” That is specific enough to build against and flexible enough to allow creative solutions. Pair this with a weekly review cycle where the team demonstrates working software and the founder provides feedback. We have never seen a project fail that had clear outcome definitions and weekly stakeholder reviews.
Scope Management Is a Relationship Skill, Not a Project Management Skill
Every client we have ever worked with has asked for something outside the original scope during a project. This is not a problem. It is evidence that the project is progressing and that the client is learning what they actually need. The question is not whether scope changes happen but how they are handled.
The dysfunctional pattern: a client requests a new feature mid-sprint. The development team says yes to avoid conflict. The timeline slips. The client is frustrated by the delay. The team is frustrated by the expanding scope. Nobody explicitly agreed to trade timeline for features, so both sides feel the other is not holding up their end.
The healthy pattern: a client requests a new feature. The development team responds with: “Great idea. Here is what it would take to build. If we add this, we have three options: push the launch date by two weeks, drop feature X from the current phase, or increase the budget by $Y. Which do you prefer?” This is not pushback. It is transparent decision-making with a client who understands the constraints.
We learned to formalize this with a simple “scope change request” process. Any request that adds more than 4 hours of work gets documented with an estimate, a description of the trade-off, and the client’s explicit approval before work begins. In four years of projects, we have never had a scope dispute with a client who went through this process.
The Right Time to Launch Is Before You Are Ready
At least a dozen of our projects launched later than they should have because the founders wanted “just one more feature” before going live. In every single case, the feature they delayed for turned out to be less important than they thought, and the delay cost them weeks of real-world feedback that would have been far more valuable.
The cost of delayed launch is not just time. It is the feedback you are not getting. Every week your product is not in front of real users is a week where you are guessing instead of knowing. We have seen founders spend four weeks polishing an onboarding flow, launch, and discover that users skip the onboarding entirely and go straight to the core feature. That is four weeks of development effort that real-world data would have redirected in one day.
Our rule of thumb, developed through painful experience: if the product solves the core problem for the target user and does not lose their data or money, it is ready to launch. Everything else, better error handling, smoother onboarding, additional integrations, edge case coverage, is iteration, and iteration is best guided by real usage data.
The exceptions are products where failure has safety or legal consequences: healthcare applications, financial systems handling real money, and anything with regulatory requirements. For these, the launch threshold is higher and the caution is justified.

Technology Choices Matter Less Than You Think (With Exceptions)
Founders frequently spend weeks debating whether to build with React or Vue, PostgreSQL or MongoDB, AWS or Google Cloud. In the vast majority of cases, these choices do not determine the success or failure of the product.
What matters far more: Is the technology well-documented and widely adopted so you can hire for it? Does the development team have genuine expertise with it? Does it have a healthy ecosystem of libraries and tools? Will it still be maintained in five years?
By these criteria, a React/Node.js/PostgreSQL stack, a Django/Python/PostgreSQL stack, and a Rails/Ruby/PostgreSQL stack are all excellent choices for most web applications. The differences between them are real but small compared to the impact of team expertise, code quality, and product-market fit.
Where technology choice actually matters: If you are building a real-time collaborative application (like a document editor), your choice of conflict resolution strategy and real-time sync protocol is genuinely consequential. If you are processing millions of events per second, your choice of message broker (Kafka vs. RabbitMQ vs. Pulsar) affects system behavior. If you need sub-10ms response times, your language runtime matters. But these are specialized requirements that affect maybe 10% of projects.
For the other 90%, pick the stack your team knows best and move on. The opportunity cost of debating technology choice for two weeks is two weeks of building.
The Most Dangerous Phase Is After Launch
Most founders treat launch as the finish line. In reality, it is the starting line. The first 90 days after launch are the most dangerous period for a software product because this is when you discover everything your pre-launch testing missed, your assumptions about user behavior get challenged by real data, and your support burden reveals whether the product is intuitive or confusing.
Plan for a dedicated post-launch stabilization period. We recommend retaining at least 50% of the development team’s capacity for 60-90 days after launch. This team handles: bug fixes and performance issues that only appear under real load, user experience adjustments based on actual usage patterns, data quality issues that emerge when real (messy) data hits the system, and integration problems with third-party services running in production mode rather than sandbox mode.
Clients who cut the development team immediately after launch invariably call us back within 6-8 weeks to fix issues that would have been trivial to address during a stabilization period but have now compounded into significant problems.
Documentation Is Not Optional, It Is Insurance
We used to treat documentation as something that happened after the project if there was time. There was never time. We now treat it as a deliverable that ships with the code.
The documentation that matters is not comprehensive API reference guides. It is: how to set up the development environment from scratch (so the next developer can get productive in one day, not one week), what the key architectural decisions were and why they were made, how the deployment pipeline works and how to roll back, where the credentials and secrets are stored, and what manual processes exist that are not automated.
This documentation has saved us and our clients countless hours when a team member leaves, when a new developer joins, or when a production incident requires someone unfamiliar with the system to diagnose and fix a problem under pressure.
Communication Cadence Determines Project Health
We track project outcomes against numerous variables. The single strongest predictor of project success is the communication cadence between our team and the client. Projects with weekly demos and daily async check-ins (Slack, email) have a success rate above 90%. Projects where communication happens bi-weekly or ad-hoc have a success rate below 60%.
The reasons are straightforward. Frequent communication catches misalignment early when it is cheap to fix. It builds trust through transparency. It gives the client confidence that progress is happening without requiring them to micromanage. And it creates natural checkpoints for the scope management process described above.
Our default engagement structure is: daily async updates (what we worked on, what is next, any blockers), weekly 30-minute demo calls (working software, not slides), and a monthly strategic review (are we building the right thing, not just building the thing right?). This cadence works for projects of every size. Adjust the depth of each touchpoint, not the frequency.
These lessons were not learned from textbooks. They were learned from building software alongside founders and operators who trusted us with their products.
