Conduct 60-to-90-minute interviews with 4 to 8 stakeholders, including the project sponsor, department heads who will be affected, and any technical staff who manage existing systems. “We already know what we want.” You know what you want at a high level. Discovery fills in the 80% of detail that determines whether the project succeeds or fails. What are the permission models? How does the ticket system integrate with your existing helpdesk? What happens when a document is updated – are viewers notified? “We do not have time for discovery.” Projects that skip discovery consistently take longer than projects that include it, because they spend development time discovering requirements that should have been identified upfront. Maximizing Discovery ROI: What Separates Good Discovery from Great

Good discovery produces a requirements document. Great discovery produces shared understanding across the entire project team – stakeholders, designers, developers, and users – about what is being built, why it matters, and how success will be measured.

To achieve great discovery:

Include developers from day one. Developers who participate in stakeholder interviews and user research sessions build empathy and context that persists throughout development. They make better design decisions, ask better clarifying questions, and push back on requirements that are technically impractical rather than discovering this weeks later.

Prioritize ruthlessly. Discovery should produce a prioritized backlog, not a wish list. Use a framework like MoSCoW (Must have, Should have, Could have, Won’t have) or a simple impact/effort matrix to force ranking. The MVP scope should be small enough to deliver in 8 to 12 weeks.

Validate with real data. If the project involves data migration, pull a sample of real data during discovery and profile it. If the project involves integration, make test API calls during discovery and verify that the third-party system behaves as documented. Real data reveals real problems; hypothetical discussions about data reveal nothing.

Document decisions, not just requirements. Record why decisions were made, not just what was decided. “We chose to build a custom notification system rather than using a third-party service because the client’s data residency requirements prohibit sending user email addresses to external systems.” Six months later, when someone asks “why did we not just use SendGrid?”, the answer is documented.
